Fabric quantity is a real cost line, and it is negotiable
An upholstered bed uses a surprising amount of fabric, and on a large headboard the material can be a substantial part of the total cost. That means the fabric decision is not only aesthetic, it is commercial.
Two things drive consumption. Pattern repeat, because a fabric with a large repeat has to be cut to align across a wide headboard and the waste can be considerable. And whether the fabric is railroaded, meaning it can be run sideways off the roll, which on a wide headboard avoids seams and cuts waste dramatically.
Ask the factory for the metres of fabric per bed at quotation stage. If you are supplying your own fabric, that figure tells you what to ship. If the factory is supplying it, that figure tells you whether a cheaper fabric would actually save you much.
Tufting and buttoning are where quality shows
Deep buttoned and tufted headboards are the most requested style and the easiest to make badly. Ask how buttons are anchored and to what. Then look at the sample from an angle in raking light rather than straight on, because irregular pleating is invisible face on and obvious from the side. Foam and wadding on a headboard behave differently from a seat
A headboard is leaned against rather than sat on, so it does not need high density seating foam. What it does need is enough thickness and a layer of wadding over the foam to soften the edges, because foam alone under fabric produces hard visible edges and corners that wear through first.
The common cost saving is to reduce the foam to a thin sheet over the board. The result looks acceptable in a photograph and feels like a padded plank. Specify the foam thickness and require a wadding layer, particularly over the top edge and around the corners.

What goes wrong
